Situation

Crystal Clean Auto Detailing had been running the same web platform for over 10 years. It lived on infrastructure they didn't own, was built on an end-of-life framework, and had accumulated a decade of technical debt. They also had an iOS app that, on closer inspection, did almost nothing on its own. The business had grown. The software hadn't kept up.

Solution

What started as a scoped migration and framework upgrade turned into something more honest. When we got into the codebase, the real picture was clear — what was estimated at 40 hours was a 300-hour job. We told them that directly. They appreciated it and we moved forward together. We migrated the platform to their own infrastructure, upgraded the framework, and cut the iOS app entirely since it wasn't earning its place. But the more meaningful work came after launch. Nate and the team didn't just maintain the system — we studied how Crystal Clean actually ran their business and started identifying where software could do more. We suggested and built features they hadn't asked for: eliminating third-party tools they were paying for unnecessarily, streamlining how their team reported bugs internally, adding analytics so they could see what was actually happening in the platform, and making on-site visits to understand their day-to-day operations firsthand. One of the most impactful features was post-invoice work order duplication — a targeted solution that cut out a repetitive manual process their team was doing constantly and has directly saved them thousands of dollars.

Results

Crystal Clean now runs a modern, stable platform they own outright, supported across 12+ dealerships with ongoing maintenance and occasional work on legacy components. More importantly, they have an engineering team that thinks about their business — not just one that responds to requests. The relationship that started with a cold email has grown into exactly the kind of partnership we set out to build.
